Revenue Growth

Your Cash Is Already Earned. So Why Isn't It Here?

59% of small businesses have overdue invoices — an average $17,700 stuck. Five billing moves that pull cash forward without borrowing.

For the first time on record, cash flow beat inflation as the #1 concern for small business owners — 31% vs 29%. (OnDeck / Ocrolus Small Business Cash Flow Report, Q1 2026)

Not slow growth. Not rising costs. Cash flow. Billing friction is one of five commercial gaps that quietly drain revenue most businesses already have — and the one that shows up first in the bank account.

59% of small businesses have overdue invoices right now. The average amount sitting uncollected: $17,700. (QuickBooks Late Payments Report, 2026)

The work was done. The deal closed. The invoice went out. The money just never came back.

The Problem Isn't Revenue. It's Timing.

Most founders look at their pipeline and assume cash will follow. It does — eventually. 49% of small business owners say standard payment processing times create critical or moderate cash-flow gaps. Another 59% paid extra fees last year just to access money they had already earned. (QuickBooks Late Payments Report, 2026)

The billing structure is working against you. Every day between completing the work and receiving payment is a day you are effectively lending money to your clients — interest-free.

93% of small business owners expect to grow this year. The cash to fund that growth is stuck in accounts receivable. (OnDeck / Ocrolus Small Business Cash Flow Report, Q1 2026) For profitable businesses, this is the working capital trap — a structural timing gap between the P&L and the bank account that billing improvements reduce but rarely eliminate on their own.

The Wrong Response

When cash is tight, the instinct is to borrow. A line of credit. Invoice factoring. Bridge financing.

Borrowing to cover a collection gap adds a cost to a problem that already has a free fix. The money exists. It is owed to you. It is arriving late because of how billing was set up — probably years ago, probably out of habit.

Five Moves That Change When Money Arrives

No bank required. These are structural changes to billing and collection.

1. Invoice on Delivery

Most businesses batch invoices at month-end. Every day between delivering the work and sending the invoice is a day added to how long you wait to get paid.

Invoice the same day the work ships or the project closes. This alone shortens the average collection cycle by 7–10 days.

2. Cut Payment Terms

Net 30 is a holdover from the era of paper cheques. Most businesses now pay digitally within 72 hours of deciding to pay. The 30-day window is a gift to your clients at your expense.

Move new clients to Net 15 as a standard. Most don't push back.

3. Offer an Early Payment Incentive

1–2% off for payment within 7 days. On a $10,000 invoice, that is $100–$200 to get paid three weeks earlier. Frame it as a benefit to the client.

Finance teams with approval queues respond well to small percentage savings. You trade a small discount for a dramatically shorter wait.

4. Collect 50% Upfront

A deposit before work begins is standard in consulting, creative services, and professional services. Most clients expect it.

A client who resists a reasonable deposit is giving you information about how they will pay later. Prepayment pre-qualifies willingness to pay.

5. Follow Up Within 24 Hours of the Due Date

The default is to wait. Invoices go overdue for weeks before anyone chases them.

Build a rule: 24 hours after the due date passes, a follow-up goes out. Not a demand — a short, professional note. This recovers most invoices before they become problems.

The Math

If you are in the 59% with overdue invoices, the average sitting uncollected is $17,700. Implement three of the five moves above and that gap narrows significantly — thousands back in your account, without a single new client.

The cash is already earned. Restructure when it arrives.
